Week zero — align
- Name an owner (usually ops or finance)
- Pick pilot branch or lane
- Document refund, discount, and credit-sale rules on one page
Week one — pilot
- Two shadow shifts on /pos with supervisor present
- Sample invoice to your accountant
- Monday review in /backoffice with real numbers
Week two — expand
- Add cashiers after certification—not before
- Turn on messaging or e-invoicing only if week one was calm
- Schedule office hours for “how do I…” questions
