Software goes live when supervisors and finance agree on exceptions—not when IT finishes a checklist alone.

Week zero — align

  • Name an owner (usually ops or finance)
  • Pick pilot branch or lane
  • Document refund, discount, and credit-sale rules on one page

Week one — pilot

  • Two shadow shifts on /pos with supervisor present
  • Sample invoice to your accountant
  • Monday review in /backoffice with real numbers

Week two — expand

  • Add cashiers after certification—not before
  • Turn on messaging or e-invoicing only if week one was calm
  • Schedule office hours for “how do I…” questions
